Introduction
Every generation feels it is living through a period of exceptional transformation. In hindsight, that impression seems almost universal. The industrial revolutions, the arrival of electricity, computing and the internet each profoundly altered the reference points of their time and gave the impression that the world was entering an entirely new reality.
Technologies evolve. One constant nonetheless runs through these transformations: they never shape the course of history on their own. They widen the field of the possible without determining the decisions that will be made, the values that will guide their use, or the direction societies and organizations will choose to take.
Artificial intelligence belongs to this continuity. Within a few years it has become a working tool for millions of people. It writes, analyzes, translates, summarizes, programs and already accompanies a significant part of our professional activity. Organizations are investing heavily in these new capacities, aware of the considerable potential they represent for productivity, innovation and competitiveness.
Another question emerges, however, behind this technological acceleration.
As we increase the capacities of our organizations through technology, are we developing with the same intention the human capabilities that will allow us to make full use of them?
Organizational discussions naturally turn on the tools to adopt, the processes to automate and the efficiency gains to pursue. Behind these legitimate concerns, a more fundamental transformation is at play. Each technological advance gradually alters what creates value. The shift is often discreet. It continues until certain capabilities that once set individuals and organizations apart become accessible, reproducible or automatable.
When a technology takes over an activity, it transforms more than the distribution of work. It changes what becomes distinctive. Value moves toward the capabilities needed to understand a context, exercise judgment, give meaning to a decision, take on the consequences of a choice, learn under uncertainty or build relationships of trust.
It is this shift that the essay sets out to explore.
As technological capacities advance, the quality of the human capabilities that steer them, place them in context and take responsibility for their effects takes on a new importance.
The real challenge of the coming years may well lie there.
1. What technological revolutions teach us
When a new technology appears, our attention turns spontaneously to what it makes possible. We observe the gains in speed, the improvements in performance and the possibilities it opens. The reaction is natural: innovations present themselves first as answers to existing problems, and it is often through that promise that we evaluate them.
In hindsight, the great technological revolutions reveal a second phenomenon, far more discreet. They transform the way we work and gradually change the nature of the contribution that becomes distinctive.
When the industrial revolution mechanized a significant part of physical work, the human contribution shifted. Muscular strength gradually ceded part of its distinctive value to other capabilities: organizing work, coordinating teams, improving processes and managing production systems that had become more complex.
Computing produced a comparable movement. Computers automated calculation, accelerated the processing of information and profoundly transformed administrative functions. Interpretation, analysis and decision-making then took on more value than the processing itself.
The internet then upended our relationship with knowledge. For a long time, holding information constituted a considerable advantage. Knowledge was harder to reach, sources were limited, and experience was often the main way of obtaining certain answers. Today information has become abundant. What sets individuals and organizations apart lies more in their capacity to evaluate its quality, recognize its limits, understand its context and integrate it into a broader reflection.
Artificial intelligence continues this dynamic with a new power and speed. It accelerates the production of content, makes data analysis easier, generates hypotheses and accompanies a growing number of decisions.
One responsibility nonetheless remains human: determining what is worth pursuing when several possibilities exist, choosing the criteria that will guide a decision, and taking on the consequences that follow.
The history of technological transformations thus offers us a first key.
Technologies continually shift where distinctive value is created.
Each shift obliges organizations to rediscover the capabilities they will need in order to keep creating that value.
2. The principle of the shift in value
Technological transformations are often described through their most visible manifestations: jobs transformed, sectors upended, productivity raised, new business models and emerging practices. These consequences naturally capture attention because they are relatively immediate and often measurable.
Beneath these transformations, another unfolds, more silent. It gradually changes what we consider rare, distinctive and valuable.
Value changes address.
It would be difficult today to imagine a leader basing their value on an ability to perform complex calculations quickly. Tools accomplish that task with incomparable speed and precision. We now expect leaders to interpret the results, put them in perspective, evaluate their consequences and make an informed decision from the information available.
The same phenomenon occurred with knowledge. When access to information was difficult, whoever held the knowledge held an important advantage. As that information became accessible, holding it lost part of its distinctive character. Finding an answer is relatively simple today. Recognizing whether it is relevant, reliable, sufficiently nuanced and suited to the context requires something else.
Artificial intelligence amplifies this shift further. In moments it can produce a text, summarize a report, generate hypotheses, analyze large datasets or support tasks that previously required several hours of work.
This power deserves to be looked at for what it amplifies as well.
A tool capable of accelerating analysis increases the effects of the quality of the judgment that directs it. A superficial question can produce an inadequate answer more quickly. A biased hypothesis can be explored with remarkable efficiency without becoming any more accurate for it. Conversely, rigorous reasoning, a fine understanding of the context and a genuine capacity to question the results can multiply the value created.
Technological performance is therefore only part of the equation. The greater the capacity to act, the more decisive the quality of what directs it becomes.
As technologies amplify our capacity to act, are we developing with the same intention the human capabilities that will steer that power?
The principle of the shift in value takes on its full meaning here. When execution becomes more accessible, the capacity to discern, contextualize, choose, create meaning and take responsibility for those choices becomes more distinctive.
The sophistication of our tools is increasing. The strategic question then becomes the sophistication of the human capabilities that direct them.
3. What becomes genuinely rare
The value of a resource never depends on its usefulness alone. Its rarity also contributes to what makes it distinctive.
This logic offers another way of observing the current transformation of human capabilities. For a long time, access to information represented a considerable advantage. Whoever knew held a resource that others could obtain only at the cost of time, experience or privileged access.
That rarity has profoundly changed.
We can now consult, in a few seconds, a quantity of information that was once out of reach. Artificial intelligence accelerates this further by making it possible to synthesize, compare and mobilize that information with new ease.
The abundance of information has not, however, made uncertainty disappear. It can even intensify it. When several answers appear credible, when analyses multiply and when every position can find arguments to support it, obtaining an answer becomes less difficult than determining how much confidence we can place in it.
Rarity has shifted toward our capacity to discern.
Evaluating the quality of a piece of information, recognizing its limits, understanding its context, distinguishing correlation from causation, tolerating an answer that remains incomplete and making a decision despite uncertainty then become particularly valuable capabilities.
Several fields of research shed light on different dimensions of this phenomenon. The work of Tversky and Kahneman showed that judgment under uncertainty often relies on heuristics that are effective yet liable to produce systematic errors. Herbert Simon’s work, for its part, brought out that an information-rich environment creates a corresponding scarcity of attention. Amy Edmondson’s research on teams shows that a climate of psychological safety is associated with learning behaviors, particularly when it becomes possible to take interpersonal risks, discuss errors and learn collectively.
The forward-looking analyses of the World Economic Forum also converge on the importance of human and cognitive capabilities that complement technological skills. In the Future of Jobs Report 2025, analytical thinking remains the core skill most frequently cited by employers; resilience, leadership and social influence, creativity, empathy and active listening, curiosity and lifelong learning, as well as systems thinking, also figure among the skills judged central.
These bodies of work do not all describe the same phenomenon and do not pursue the same objectives. Bringing them into relation nonetheless raises an important question for organizations: what becomes of the human advantage when access to certain knowledge and capacities for execution gradually ceases to be rare?
Part of the answer seems to shift toward discernment, the creation of meaning, the quality of judgment, learning, collaboration and responsibility.
This evolution leads to a second question: how do these capabilities actually develop?
4. When capabilities begin to form a system
As organizations recognize the importance of human capabilities, they naturally seek to identify the ones that will better prepare them for the future. Frameworks multiply and formulations vary, while recurring themes appear: critical thinking, creativity, emotional intelligence, collaboration, curiosity, adaptability, lifelong learning and leadership.
This evolution reflects a richer understanding of organizational performance. Human dimensions now occupy a much more visible strategic place.
The way we represent them nonetheless deserves examination.
Frameworks necessarily present capabilities as categories. This structure makes them easier to understand and evaluate, and easier to build development programs around. It can also give the impression that each has a relatively independent trajectory: develop curiosity, then communication, then courage, then collaboration, until a more complete set is gradually assembled.
The experience of human development reveals a far more interconnected dynamic.
When a leader hesitates before a difficult decision, what appears as a lack of courage may be tied to confidence, to a tolerance for uncertainty, to anticipated relational consequences, to certain beliefs, or to the capacity to consider other interpretations of the situation.
In the same way, when a manager develops a more genuine curiosity toward their team, the effects go beyond that single capability. Conversations can become richer, understanding of the issues can deepen, and decisions can gain in nuance. These interactions can strengthen trust, which in turn creates more room to learn, experiment and adjust how things are done.
Where does one capability stop so that the next may begin?
In practice, that boundary is difficult to draw, because human capabilities continually influence one another.
Curiosity nourishes learning. Learning enriches judgment. Judgment influences decisions. Decisions shape relationships. Relationships can strengthen or weaken trust. And trust in turn transforms the conditions in which curiosity, learning and courage will be able to express themselves.
This systemic reading is deeply present in the C+ development architecture. It treats human capabilities as the components of a living whole in which each contributes to the conditions of expression and development of the others.
Human development then appears less as an inventory to enrich than as a system to evolve.
This distinction transforms the strategic question.
Identifying the important capabilities remains useful. Understanding the conditions that allow them to emerge, interact, reinforce and sometimes limit one another opens a far wider territory.
It is in this territory that what C+ calls the ecosystem of human capabilities begins to appear: a way of observing how capabilities develop and transform one another within the relationships, teams and organizational systems that people belong to.
5. Are we still developing what will create tomorrow’s value?
Tools evolve quickly. Practices adjust. Management and development models often change more slowly, because they carry the memory of the conditions in which they were designed.
This inertia is deeply human. Ways of working that produced results for several years naturally become reference points. We often adapt our tools more quickly than our representations, and transform our processes before transforming the assumptions that support them.
Organizations have recognized for several years the growing importance of judgment, curiosity, collaboration, continuous learning and the capacity to adapt. Yet many practices remain structured around the accumulation and demonstration of knowledge.
We largely recruit on the basis of what individuals already know how to do. We evaluate what they produce. We recognize visible expertise more readily than the capabilities that will allow that expertise to evolve. Our development paths can reproduce the same logic when they add up trainings and competencies without acting sufficiently on the conditions that allow learning to turn into new ways of thinking and acting.
This approach has real value. Expertise remains indispensable.
The question becomes different when knowledge transforms more quickly than the traditional cycles for acquiring it.
In this environment, a person’s lasting contribution also depends on their capacity to keep learning, to question their certainties, to integrate new perspectives and to rebuild their judgment as their context evolves.
The shift is important.
Developing knowledge enriches what we know. Developing the capabilities that allow that knowledge to evolve acts on our way of learning, discerning and adapting.
This distinction also transforms our understanding of organizational performance.
An organization can hold remarkable expertise today and see part of that advantage erode as its environment evolves. Its capacity to renew that expertise before it loses its relevance then becomes an essential component of its performance.
The issue therefore goes beyond the transmission of knowledge. It concerns the collective capacity to learn, to adjust representations, to circulate information, to question established practices and to rebuild a shared understanding quickly enough when the context changes.
In an environment where answers become more provisional, one capability then takes on particular importance.
Discernment.
Epilogue
What will never move
This essay opened on a reflection about technologies and their growing influence on organizations. As the analysis advanced, technology gradually moved into the background.
It was revealing a more fundamental question.
Every technological transformation changes what becomes possible. It also changes what becomes rare, what still sets individuals and organizations apart, and which responsibilities take on more importance when certain capabilities become accessible to everyone.
For several decades we have devoted remarkable energy to perfecting our tools. We have learned to automate, optimize, accelerate and predict with an effectiveness earlier generations would have found hard to imagine.
The greater that power grows, the more decisive the human questions that accompany it become.
How do we exercise judgment when several answers seem plausible? How do we build trust when uncertainty remains? How do we keep learning when knowledge transforms quickly? How do we collaborate when problems exceed the traditional boundaries of roles and expertise? How do we take responsibility for decisions made with the help of systems capable of producing possibilities on an unprecedented scale?
These questions concern the meaning we give our choices, the criteria that guide them and the responsibility we accept for them.
They also make visible an essential characteristic of human development: the capabilities needed to answer them do not evolve in isolation.
Curiosity influences our capacity to learn. Learning transforms judgment. Judgment illuminates decisions. Decisions shape relationships. Relationships influence trust. And trust changes the conditions in which we can once again question, learn, collaborate and act with courage.
The value of these capabilities therefore also lies in their interactions.
It is this dynamic that C+ calls the ecosystem of human capabilities: a lens for observing how capabilities develop, influence and transform one another within human systems.
This perspective in turn shifts the question of development.
What conditions allow these capabilities to grow together? What, in our environments, our structures, our leadership and our relationships, encourages their development or, on the contrary, contributes to limiting them? How can an organization become sufficiently aware of these interactions to act on them?
These questions reach well beyond artificial intelligence. Technologies will continue to evolve. So will organizations. And each transformation will once again shift part of what creates value.
The human capacity to learn, discern, create meaning, enter into relationship and take responsibility for the direction given to these transformations will remain at the heart of that movement.
Understanding that these capabilities form an ecosystem then opens a far wider territory.
It remains to be seen how that ecosystem becomes visible in the most ordinary situations of organizational life: our decisions, our conversations, our certainties and the way we enter into relationship with those we believe we already know.
It is often in what happens between us that the system reveals its presence best.

The C+ perspective consists in bringing these mechanisms into relation with a systemic conception of human development. In this reading, curiosity, learning, discernment, trust, courage, collaboration and responsibility are not treated as independent capabilities.
